Where engagements usually start

  • Decisions concentrate in one place

Approvals, exceptions and anything unusual all escalate to the top, and everything else waits.

  • How work is done is not written down

New people learn by asking, the same mistakes repeat, and every project runs a little differently.

  • Headcount grows faster than structure

More people, more coordination, and no clear answer to who owns what.

  • Tools that do not match the way work is done

A CRM, project or finance system was bought, partly set up, and is now worked around.

  • Revenue grows, profit does not

Scope creep, underpriced work and unplanned hiring absorb the margin.

  • Managers promoted without preparation

People moved into management for being good at the job, and left to work out the new one on their own.

  • Numbers that cannot support a decision

Reports exist, but they disagree, arrive late, or answer the wrong question.

  • A transition the company has not made before

A key hire, a second location, a new service line, a succession or a sale.

Sales

Target customers, pricing, the sales process and the pipeline. Winning work in a way that does not depend on one person's network.

Operations

How work moves from enquiry to invoice: processes, hand-offs, delivery and the tools that support them.

People

Roles, decision rights, the hiring plan, and support for first-time managers.

Finance

Margin, cash and forecast in one view, with a monthly review that leads to decisions.

Three ways to engage

A Diagnostic for a clear picture of where the business stands, a Project when something has to change, or a retainer for ongoing involvement. Scope and price are agreed in advance.

Project

One full round. A week to find what is wrong, three to fix what matters most, built with the team and handed over.

Diagnose and build, monthly

Operating Partner

per month · 3-month minimum

Diagnosis and improvement as a continuous cycle: review what moved, decide what is next, build it.

Co-founder and CEO, extra.dev · CTO, Cloud9 · Ljubljana

I have spent the past seven years building and running companies: as the first technical hire who grew an engineering organisation to more than twenty people while the business reached €1.9M in annual revenue, and as a co-founder of three companies, one of which I run as CEO.

That work covered the whole of the business, not only the technical side: positioning and pricing, proposals and sales, hiring and management, responsibility for delivery to clients from small firms to large groups, and the weekly review of the numbers.

The engineering background shows in how I work: decisions written down, numbers before opinions, and a plan the team can run without me. I take on a small number of clients at a time.

Common questions

Who is this for?

Founders and leadership teams of small and mid-sized companies, from early stage to established, across all sectors.

What is required from the client?

Access to financial and operational data, and one to two hours a week of the responsible person's time.

How long does it take?

Diagnostic: two weeks. Project: four weeks. Operating Partner: monthly, with a three-month minimum. Start dates depend on availability.

Who does the work?

All work is done personally. Nothing is delegated. Work is remote, with on-site days by arrangement.

How is this different from hiring someone?

A hire covers one function and takes months to find. This covers sales, operations, people and finance, starts within weeks, and ends when the work is done.

What if the problem turns out to be somewhere else?

The report says so and recommends who should handle it.

Is development, product or technical work included?

No. Where something needs building, the client's team or a chosen vendor builds it to an agreed specification.

Is the work confidential?

Yes. A mutual NDA is signed before any information is shared.

What is holding the business back?

Describe it in a few lines. A proposed approach and next steps follow within one business day.
